ChatGPT and Gemini visibility: What to handle in-house and when to hire a GEO agency

We asked for a provider to help companies appear in ChatGPT and Gemini search 44 times. In 33 answers, AI gave instructions without naming a vendor. These answers show which tasks you can handle in-house and which need a GEO agency.
"Can you recommend a place that will make my company show up in ChatGPT and Gemini search?" When you ask this, you get a to-do list instead of a vendor list. The guidance runs about five steps: check robots.txt, rewrite titles into question form, and add an FAQ.
Over a month starting in late June 2026, PION put this question to ChatGPT and Gemini 44 times. Only 10 vendors and tools were named in the answers, and in 33 of the 44 runs the answer explained methods only, without a single one of those names. The most frequently mentioned vendor appeared just 5 times. In 40 of the 44 runs, the answer effectively gave action items involving robots.txt, schema, FAQ, and llms.txt.
AI does not read this question as a request for vendor recommendations; it treats it as a how-to question. Once you sort the items in those answers into what you can do in-house right away and what a GEO agency should handle, what to outsource becomes clear.
1. Why AI responds with methods instead of vendors
AI drew on documents explaining methods rather than pages introducing vendors. Of ChatGPT's 28 answers, 17 cited sources, while the remaining 11 answered from its own knowledge without a web search. In the answers that cited sources, the most-cited domain was a paper repository at 18 of 254 citations, which hosts the paper that first formalized generative engine optimization. Gemini frequently cited a video platform and Google Search Central documents.

The search queries explain the low share of Korean domains. ChatGPT used English queries such as "AI search optimization agencies GEO AEO" and "llms.txt generative engine optimization vendors," and as a result, pages for overseas tools and agencies filled the citation list. For a Korean vendor to be named in the answer to this question, it needs pages that answer the phrases AI actually searches for.
2. In-house tasks: Crawler access and indexing
One developer can complete the robots.txt check, the first step suggested in AI answers, within a day. The OpenAI crawler documentation describes separate settings for OAI-SearchBot, used for search, and GPTBot, used for training. A site that blocks OAI-SearchBot will not appear in ChatGPT search answers, and if you want to opt out of training, you can block GPTBot separately. The same document notes that after you change robots.txt, it takes about 24 hours for the change to be reflected in search results.
In its AI features documentation, Google explicitly states that there are no additional requirements to appear in AI Overviews and AI Mode. You do not need a new machine-readable file or special schema; you just apply the same SEO fundamentals as regular search. The llms.txt that AI answers recommend is not mandatory by Google's standard.
Check indexing status in Google Search Console and Bing Webmaster Tools. If a page is not indexed, none of the structural work below will have any effect.
3. In-house tasks: Page structure
Write paragraphs that AI can use directly in its answers. Rewriting titles into question form, answering that question directly in the first paragraph, and placing frequently asked questions in a separate section were commonly advised across most of the 44 answers.
The evidence comes from the research paper mentioned earlier, which used a benchmark of 10,000 queries. Citing sources, adding statistics, and inserting quotations raised visibility within answers by 30-40%, while adding more keywords produced almost no improvement. When a page ranked around 5th in search cited sources, its visibility rose by 115.1%. A 1st-ranked page under the same conditions dropped by 30.3%, so the lower a site's search rank, the greater the effect of structural work.

4. Agency tasks: Repeated measurement and external mentions
Measurement cannot be done by hand. The 44 measurements in this article cover a single prompt. Measuring 30 to 80 brand-category questions the same way for each engine means you have to record and classify thousands of responses per month. A single query result is largely a matter of chance. Of the 117 unique domains ChatGPT cited in this question, 66 appeared only once.
External mentions cannot be replaced by work on your own site. Increasing brand mentions in communities, media outlets, and Q&A platforms requires work beyond updating your own pages.
